We looked at how coaches on Fitr run their programs. They aren’t building 100 programs for 100 clients one by one, they are strategically broadening their offering in a way that’s easier to scale.
Here’s what changes as a coach’s client list grows.
1-2-1 programs: where most coaches start
Widely considered the coaches “bread and butter”, nearly everyone starts here. 1-2-1 is where you build your method, hone your skill, learn what a client needs to reach goals and earn their trust.
On Fitr, about 70% of coaches start out their business building journey with 1-2-1 programs. It works well until every new client means another program to write. It becomes unsustainable.
More clients doesn’t mean more programs
Coaches with up to 5 clients typically run two programs, compared to coaches with 50+ who run about five.
That’s 10 times the clients on just three more programs. The coaches who grow are getting more out of the programs they’ve already built.
Group programs: how coaches take on more clients
Group programs are where that growth goes. You write one program, insert Personal Records to ensure the same program automatically adjusts for each client, and it works for every client on it. There are two ways to run one on Fitr:
- Group Rolling Calendar: clients do the same training on the same day, and new clients join from wherever the program is up to.
- Session 1, Day 1: every client starts at day one, whenever they join. It works best for programs that build step by step, like beginner strength.
About 1 in 10 coaches with up to 5 clients runs a Group Rolling Calendar program. By 75+ clients, it’s 9 in 10.
Somewhere around 50 clients, the balance tips. Group rolling overtakes 1-2-1 as the Program Type where coaches train most of their clients. For coaches with 75+ clients, 78% of clients are on a type of group program.
1-2-1 becomes your premium tier
Growing coaches don’t drop 1-2-1. Nearly 8 in 10 coaches with 75+ clients still run one. But just 11% of their client volume are on a 1-2-1 program.
It’s no longer the whole business. It’s the top tier, for the clients who need you most.
Fixed Length programs: extra income without extra hours
Fixed Length programs have a start and an end, and they sell as a one-off: a 16-week marathon plan, a six-week Hyrox prep or a first pull-up program. Once the program has been built, no matter how many buyers, there’s no additional work for you. Bringing in income without adding hours to your week.
Half of coaches with 75+ clients run at least one Fixed Length program.
The Fixed Length programs that sell the best are treated like a product: a clear outcome, a clear price and a reason to buy now.
Why the biggest coaches mix program types
Most coaches with 75+ clients run multiple Program Types. Each one does a different job.
- 1-2-1 is your premium tier
- Group programs are how you take on more clients
- Fixed length brings in income outside your weekly client load

Automate payments as you add programs
More program types means more payments to keep track of.
Coaches with 50+ clients are twice as likely to take payment through Fitr as coaches with up to 5.
When every program sells, bills and switches access on and off by itself, a new program doesn’t bring a new admin job. Setting it up takes a few minutes. Connect Stripe and your next program is ready to sell.
Extra tip: package it up
Running more than one program type? Combine them into Packages. Pair a group program with a monthly 1-2-1 check-in, or a flexibility course with ongoing programming. Your clients get more, and you earn more from what you’ve already built.
